Growth through acquisition can look impressive from the outside, but the harder work begins when people, systems, and cultures have to come together. How can firms grow without losing trust or the human side of the business?
In this episode, Chip Kispert speaks with Chrissy Lee, Chief Operating Officer at Merit Financial Advisors, about integrating acquired firms with care. Chrissy explains how transition teams, training, culture, and communication help new employees and clients feel supported from day one. She also shares how Merit develops early-career and new-career professionals, uses AI to improve efficiency, and keeps the client experience central as the firm grows.
The conversation closes with a simple idea: technology can support the work, but trust is still earned person-to-person, not machine-to-person.
Chrissy discusses:
- How transition and integration teams help acquired firms adapt to new systems, processes, and expectations
- Why culture, communication, and job clarity can reduce uncertainty for employees joining a larger organization
- How Young Professionals of Merit builds career skills, mentoring relationships, and reverse mentoring opportunities with senior leaders
- How Merit is using AI, Copilot, and digital tools to save time while keeping people focused on client relationships
- Why client experience, servant leadership, and person-to-person trust remain central as wealth management firms grow
- And more!

[00:00:51] RJ Malyk: Welcome to the Beacon 1% Better Every Day podcast.
[00:00:55] RJ Malyk: RIA deal-making posted its highest quarterly deal volume on record in early [00:01:00] 2026, and today’s guest has spent almost four years working inside that consolidation. Chip sits down with Chrissy Lee, Chief Operating Officer at Merit Financial Advisors, a firm that has grown through more than 50 acquisitions, to talk M&A integration, talent development, artificial intelligence, and the service model behind it all.
[00:01:21] RJ Malyk: Right now, here is Chip.
[00:01:24] Chip Kispert: RJ, thanks for that great intro. I am so excited and thrilled to have Chrissy Lee on today. She has turned into the M&A and transition go-to person, in my mind, within the industry. Chrissy, welcome to the show.
[00:01:43] -: Thank you. What a nice intro.
[00:01:45] Chip Kispert: Let’s just jump right in and, um, you know, you guys have been doing a lot of deals.
[00:01:51] -: We have.
[00:01:51] Chip Kispert: Tell us about it, right? More than 50 acquisitions in… It’s incredible, right? And then, then you gotta do the, what I’ll call the [00:02:00] heavy lifting, which is getting them on board, getting them trained up, and making them happy How are you putting all this together?
[00:02:09] Chrissy Lee: And our day-to-day job as a whole, right?
[00:02:11] Chrissy Lee: Forgot that. So doing the whole thing. Exactly. It takes a whole team, Chip. That, that’s really what it is. Um, s- and all of this obviously starts well before closing. Um, and so there’s lots of, um, planning and weekly meetings with the team, and working with all the, you know, different departments, and doing the due diligence, and preparing for that join date.
[00:02:36] Chrissy Lee: And so, you know, the, the finished product, you know, you look at it and it looks really fantastic, and there was a whole bunch of work that was, you know, prior to that. Um, and so we’ve really, you know, done a great job of creating an integration team. Um, and the entire focus is just helping new firms join Merit.
[00:02:54] Chrissy Lee: So you have the transition team who’s, you know, really there from the very beginning, helping them with the paperwork, [00:03:00] mapping out all of the different accounts. And then you have the integration team that comes along once they’ve joined Merit. Like, literally that first day that they’re with Merit, you know, that team is there in the office, you know, with them that first week to start helping them integrate into, um, into Merit.
[00:03:19] Chip Kispert: So one of the things, ’cause we’ve dealt with, with a lot of, of transition in our lifetime at Beacon. Um, how important is the transition?
[00:03:33] Chrissy Lee: Oh my goodness. I mean, you think about that, that’s the first impression of what you’re joining, right? And so to give confidence, and I think that’s, that’s where you start off, is giving the team that’s joining the trust, the confidence.
[00:03:50] Chrissy Lee: And it’s not just in terms of the work itself, right? It’s not just the accounts and the wonderful clients that are going to come over. We put a lot of emphasis on that. [00:04:00] But then it’s also, you know, folding the team that is joining and making them feel comfortable, because it is overwhelming for them. You know, they just found out that they are moving to Merit, um, a whole new organization.
[00:04:12] Chrissy Lee: And, you know, they might have been working at their team, you know, 5, 20 years, whatever it is, and they’re having to learn something new. And then they’re also the ones that are responsible for helping to move those accounts over. And so by having that transition and integration team that Merit has, you know, you’re not alone.
[00:04:30] Chrissy Lee: So you’re basically saying, “I’m gonna help you with it. I have a checklist of things.” And because we’ve done it so much, you know, we have it down, um, really solid. And so it gives them a lot of confidence and trust that, that they can, they can, um, lean on us.
[00:04:44] Chip Kispert: So when I look at a firm going from firm A to firm B, or…
[00:04:51] Chip Kispert: What are the three things that intimidate the acquired the most?
[00:04:57] Chrissy Lee: Three things. So [00:05:00] new technology processes You know, you’re talking about a team that’s coming on that probably has their own very well-oiled machine of process, procedures that they have known for, for a very long time, that they’ve been able to communicate with their clients.
[00:05:18] Chrissy Lee: And so it is very daunting, right, to be able to move into a larger organization, ’cause at this point, Merit is a, you know, would be a larger organization that they’re folding into. So I think that that’s really daunting for them, which is a reason why that, that checklist and training after training that we do is so important.
[00:05:34] Chip Kispert: Right.
[00:05:35] Chrissy Lee: The other part also I think is personal, is also what happens to me, which is very, very important, and so we focus on that. So you know, obviously we put a lot of emphasis on the clients moving over, and we try to make them feel comfortable as well of what they’re joining, but we also have to make the teams feel comfortable of what they’re joining, that their position doesn’t go away.
[00:05:58] Chip Kispert: Right.
[00:05:59] Chrissy Lee: That [00:06:00] they know their clients better than we will, we ever will. And so, you know, we try to convey that that doesn’t change, the day to day. The processes will change, obviously, by joining Merit. Um, but in terms of that relationship and the way that you conduct, you know, your day to day is really not going to change that much.
[00:06:19] Chrissy Lee: Um, I think the other part is also culture. What am I, what am I jumping into? Um, you know, they’ve been a family, right? And moving into Merit, and it’s a, it’s a bigger ship. And so there is concern on that. And we’ve addressed that over and over, and now it’s to the point where we make it a point of making that as part of the integration process because it’s come over, um, so many times.
[00:06:42] Chrissy Lee: So I think those are the three things.
[00:06:43] Chip Kispert: Super important things. Um, you know, it’s funny, the best- the firms with the best culture, um, usually have the best long-term track record in my mind.
[00:06:53] Chrissy Lee: 100%. 100%, Chip. I mean, you will see that as much as we put a lot of [00:07:00] focuses- focus on what Merit can offer, um, we put a lot on culture, and that sta- that really starts at the very top.
[00:07:07] Chrissy Lee: And you know, we do believe in servant leadership, and so we wanna be able to serve not just our clients, but then the people that are coming on as well.
[00:07:15] Chip Kispert: I also imagine that not having to manage a tech stack is a big win.
[00:07:20] Chrissy Lee: It is. There’s so many different wins. It is. The tech stack. I mean, thank goodness.
[00:07:24] Chrissy Lee: Now you have a whole team of, you know, 18 people that are vetting it out and, you know, going through the due diligence and doing all of the training. Um, it’s that compliance aspect that they’re not having to focus on that anymore. You know, you gain a whole marketing team that’s going to help you with it.
[00:07:41] Chrissy Lee: So yeah, the amount of resources that, that they, you know, bring, that we, we can provide for them is amazing.
[00:07:48] Chip Kispert: That’s terrific. Um, I’m gonna shift gears a little bit because you mentioned something when, when we got together and chatted. You talked about young [00:08:00] professionals of Merit What is that? And tell me more.
[00:08:05] Chrissy Lee: So we started the Young Professionals of Merit, YPM, that’s what we call them here, about four years ago. So they are within Merit that are in their earlier phase of career. So it’s not even age, Chip. It could be somebody that changed their career path and now are in the financial industry. So we keep it intimate, um, that way we can have really meaningful conversations.
[00:08:28] Chrissy Lee: We meet once a month for an hour, um, about 20 people, so we try to keep it that way. And then we rotate it, um, of every two years for a new group. That way you have more people, there’s more opportunities to come. And it’s totally by volunteer. You know, you, you just ask to be in it. And so we, um, you know, it, it is again, as I mentioned, overwhelming to step into a large organization, um, especially when you’re early on in your career.
[00:08:55] Chrissy Lee: And I think colleges don’t necessarily teach you things like [00:09:00] communication style, um, how to write effective emails, how to present, um, how to manage conflict, things like that, how to grow in your career. And so we really wanted our younger professionals to feel a connection, um, to those, you know, like myself or other people that have some years in their career- Hmm
[00:09:18] Chrissy Lee: and to learn and hear from them. So, like, we invite people. So several months ago, we invited our chief investment officer, we invited our chief, um, compliance officer, and so we follow that. You know, they speak for about 15 minutes about what their career looked like, and then there’s Q&A, um, at the end of it.
[00:09:36] Chrissy Lee: But what’s also really nice is that we… You know, not only is it helpful to the YPM group, but we also do reverse mentoring in the sense that, you know, for those of us that have been in our careers for a while, we wanna hear from them of how can we learn from you? What are the style, you know, the communication style that it’s helpful for you so that we can work effectively, um, [00:10:00] with you?
[00:10:00] Chrissy Lee: And so that’s an, that’s an important part as well. And then we also talk about just things that are not just, um, you know, things that are work-related. We can also talk about anything that they feel is important, like volunteering. And so they’ve been able to help us make some really good decisions on the type of benefits that they’re looking for at Merit.
[00:10:20] Chip Kispert: What a great foundation tool.
[00:10:22] Chrissy Lee: Yeah.
[00:10:23] Chip Kispert: I mean, I’m, I’m sure that helps with retention. I’m sure that helps with growth. You know, I know when I came up in my career, I didn’t have a lot of mentors, right? And- Me
[00:10:33] Chrissy Lee: too …
[00:10:34] Chip Kispert: trading desks and portfolio managers and things like that, and I wish I did. I really wish I did.
[00:10:41] Chip Kispert: So I think it, what you’re doing’s fabulous there. Um, speaking of learning new things So, we also talked a little bit about what you’re doing as you’re looking technology forward. And, you know, I’m kinda curious [00:11:00] because, you know, every conversation I have today has AI in it, let’s put it that way.
[00:11:05] Chrissy Lee: Us
[00:11:05] Chip Kispert: too.
[00:11:05] Chip Kispert: But, you know, as, as we chat, when we chatted earlier, you talked about how you were embracing it, and I’d love to hear more.
[00:11:14] Chrissy Lee: Absolutely. We are embracing it. You know, we do consider ourselves very, like, future-focused on that. And, um, you know, even with our CEO, he is very much just very tech savvy. Um, and so we created an AI committee about a year and a half ago, so people that were very intentional and very, um, excited and passionate about it.
[00:11:35] Chrissy Lee: And really, Chip, I think part of it is also that at Merit we have this tendency of thinking, “You know what? It’s okay to fail.” So we can try something, and it’s okay. We’re obviously we’re careful, um, but it’s okay if we try some new system and it doesn’t work out, because we- we’re- we’re that much better for it.
[00:11:56] Chrissy Lee: Um, and so we created an AI committee, [00:12:00] and we’ve tried some different tools and have refined it recently. And so, um, for us, you know, we have, which I think a lot of people have at this point, you know, note-taking, um, capabilities. Um, so we have that, which has been hugely successful. I can’t even tell you the thousands of hours that it has saved our advisors, um, but then also their, their service teams, because you’re not having to, like, go back and forth and dictate notes and, and follow up and things.
[00:12:29] Chrissy Lee: Um, but then we’ve also incorporated, um, Copilot, because obviously we’re in the Microsoft, um- ecosystem. And so being able to have all of this information and data, because it understands your algorithm based upon your emails, your talking points, your summaries, and all of your, you know, presentations and things, and being able to have information literally in seconds where I don’t have to go into my [00:13:00] emails and try to figure out where did I leave a conversation, or if I have a presentation, where are all my notes from the past two years that I’ve gathered together?
[00:13:09] Chrissy Lee: And being able to do that at the drop of a pin has been phenomenal.
[00:13:14] Chip Kispert: Isn’t that awesome? Like, how fast you get that data, uh, it- it’s incredible.
[00:13:20] Chrissy Lee: It is. But, like, even, like, little things, Chip, for people like me. You know, I do a lot of interviews, you know, because we’re hiring. We hire, um, quite a bit. And so to be able to, like, put, you know, somebody, the job description, and then match it to a candidate, and then be able to, you know, have, um, interview questions.
[00:13:38] Chrissy Lee: And then once we hire them, you know, we do something at Merit called the First 100 Days, and so we write up the things that would be really important. And so to be able to, like, generate that within seconds has saved me so much time, and I think it’s really made me a very fast decision-maker and be able to scale myself because of those [00:14:00] capabilities.
[00:14:01] Chip Kispert: Well, surprise, surprise, the sh- we did the same with the show notes we’re working on right now. So, uh, you know, you take those great conversations and you’re able to pull some things together. I- it- it’s incredible. The scale it allows is, is fabulous.
[00:14:15] Chrissy Lee: Exactly. Exactly. So those are just few of the things that we’ve done.
[00:14:19] Chrissy Lee: You know, we’re creating a dashboard within it, um, so that we don’t have the swivel chair for our advisors to have to go to so many different programs. Just create it in one place. Um, and be also be able to prompt, so you put, like, your, um, compliance manual, your HR manual.
[00:14:37] -: Right.
[00:14:37] Chrissy Lee: And you’re able to ask questions instead of having to wait for a human being to answer you back.
[00:14:42] Chrissy Lee: And so those are ways that we’ve just found so much efficiency.
[00:14:47] Chip Kispert: Well, and I also saw you, you took on, that, uh, you brought on OneVest, which is a very AI-centric platform.
[00:14:56] Chrissy Lee: And that’s exactly why. Mm-hmm.
[00:14:58] Chip Kispert: Mm-hmm. That’s great. You know, I [00:15:00] kind of brain, you know, we brainstormed on great topics to talk about, right?
[00:15:04] Chip Kispert: Um, I think kind of the, the next one I’m looking at, um, is an experience question And, you know, the question really comes from: How do you protect the client experience, right, while you’re growing, and growing quickly?
[00:15:26] Chrissy Lee: So I will say to you that our mission statement, and this was something that I, I do wanna
[00:15:32] Chrissy Lee: ‘Cause, because we are very proud of it. You know, we didn’t just come up with a mission statement. Our marketing department i- didn’t just come up with a mission statement. We actually got together, our leadership team of, like, 20-something people, and we worked on it for a couple days. And so this is how important it is, because it’s not just a mission statement, but th- we put so much focus on it because of what is at the heart of it, which is the client experience.
[00:15:54] Chrissy Lee: Mm-hmm. And so our mission statement focuses on our clients. It’s, “Merit exists to [00:16:00] enrich the lives of those we serve.” And so it’s very meaningful to us, Chip, because I think I mentioned to you that we are very much servant leaders. That’s how we think of ourselves, that we’re here to serve. And so we have a lot of leaders across our entire organization that focus specifically on client experience.
[00:16:19] Chrissy Lee: We actually have a dedicated VP of client experience who works to surface new opportunities, resources that we can offer to clients. And so we meet, um, quite, um, quite a bit with the departments to figure out what else can we offer to our clients, and so that is a major focus. And so, you know, we, we’ve offered things outside of just portfolio management.
[00:16:45] Chrissy Lee: You know, aging, um, care support, connecting, um, professionals who can support conversations around caregiving or, you know, life planning, things like that. And so what we really wanna be is that overall not just wealth management, but just [00:17:00] life planning as a whole.
[00:17:01] Chip Kispert: Yeah.
[00:17:03] Chrissy Lee: And so we have dedicated people, and that’s the reason why I think, Chip, we, you know, have that transition team, we have the integration team, then we have that client experience team because we’re intentional.
[00:17:14] Chrissy Lee: So this is not just an afterthought that, “Oh, yeah, clients are important.” We actually have a team around it that is always focused on, what else can we provide to our clients?
[00:17:24] Chip Kispert: Yeah, it’s interesting ’cause I remember back, um, Steve Jobs had a quote, um, “While most firms work from the inside out, the best firms work from the outside in,” and really focus on, um, that client-facing user experience and, uh, making that pretty special.
[00:17:44] Chrissy Lee: Absolutely. Absolutely. They are at the heart of what we do.
[00:17:48] Chip Kispert: That’s fabulous. All right. So, um, as we roll into kind of the, the end of our show, I always love to ask this question, and, [00:18:00] um, it’s fairly broad. But overall, who are two or three firms or people that you really admire, and why are they worth watching?
[00:18:14] Chrissy Lee: It’s close to my heart just because of the partnership. Because I do believe outside of what it provides, Chip, I think that relationship, partnership, willingness to step in and say, “Okay, let’s put it… You know, let’s think of it this way,” I think those are all important. And so I have two that, you know, we consistently have that relationship and I’m always excited.
[00:18:36] Chrissy Lee: I… Almost like, “What are they doing?” Um, I think the first one that I, I think about is wealth.com. So I’m sure you’ve heard of them, right?
[00:18:44] Chip Kispert: Oh, yes. I was actually on with Dan yesterday.
[00:18:47] Chrissy Lee: Oh, were you? I was. That is hilarious. Oh my gosh. He’s great. He is great That is so funny. And, you know, I, I love watching them.
[00:18:56] Chrissy Lee: First of all, they’re, they’re so much fun. But they continue [00:19:00] to be innovative and just relevant. As AI keeps driving everyone in the industry, they’re just right up there. So, you know, they, uh, they have that Esther, that AI-powered planning assistant. Um, they… And now they have, um, Esther Intelligence. So it’s just what they’ve done is made it easy and accessible and actionable for people, and, um, I think that that’s huge because estate planning, I think a lot of people felt like that was maybe, you know, maybe several years ago that this was for higher net worth.
[00:19:33] Chrissy Lee: But this is for everyone. I mean, everyone has access to it, and I think that’s phenomenal. Um, so they… I always enjoy working with them. I think the other one is, um, working with Orion. We have a long, um, standing relationship with them. I think that they continue to innovate and utilize, you know, the already existing information that they have, and now they’re coming up with that Denali, which we are all over.
[00:19:59] Chrissy Lee: And [00:20:00] so, you know, being able to, to utilize what they have and just take it another notch to another level and just always thinking and partnering with us to say, “How can we help you with this?” has been really great. And they’re a big company, but they’re just… You know, they have that, that, um, future focus and also partnership mindset, um, to work well with us.
[00:20:20] Chrissy Lee: So I think those are, um… And certainly, obviously we’re working with OneVest, and they have been… They’re, you know, they’re newer to the US, um, but they have been so AI-focused and it’s really exciting to be able to work with them so that we can build out this fully digital, you know, client onboarding experience that we’re creating.
[00:20:40] Chrissy Lee: Um, and I think they’re gonna be able to help us really scale and grow and have a lot of efficiency. So I’m really excited about those three.
[00:20:48] Chip Kispert: That’s terrific. You know, I, I love that perspective. Um, you know, I most… You know, I look at those companies having great culture and really a forward-looking view of the [00:21:00] world versus kinda status quo and we’ll try to figure a few things out and add them as functionality.
[00:21:07] Chrissy Lee: 100%. It’s the culture too, what, what you just said. The relationship has been huge.
[00:21:12] Chip Kispert: Good. All right. As we wrap- 60 to 90 seconds for you for the 1% Better Every Day flash. Um, I hand the mic to you to share something in- about the wealth management or whatever it may be with our audience.
[00:21:30] Chrissy Lee: Okay. Well, I’ve said a lot of things about what AI can do.
[00:21:36] Chrissy Lee: I mean, we’re so excited to partner with great firms, right? And AI is the buzzword that seems to be, you know, all over us in the industry. But I do wanna take a moment to reflect on something, you know, really focus on what matters and which is the bulk of what I love talking about today, which is that human factor.
[00:21:52] Chrissy Lee: And I think that I don’t wanna take away from that because human element, especially in our industry, is never going to go away. [00:22:00] And I think things like AI and the different, you know, resources and technology that we talked about, it’s just going to help us to get there faster to serve our clients. So it’s not to eliminate anything from people.
[00:22:14] Chrissy Lee: It’s really to make it better. And so I think of it that in wealth management that AI will be best served as kind of the engine behind everything that we’re trying to do, but trust is earned person to person. It’s not machine to person, and it’s really meant to, I think, elevate that client experience and everything else that makes us get to that relationship with the clients.
[00:22:37] Chrissy Lee: It’s, it’s, it’s all complementary. And so I just wanna focus on that part because that’s what matters.
[00:22:42] Chip Kispert: 100% agree with you. Um, you know, our experience with AI just, it, it doesn’t take away from anybody’s job, let’s put it that way. And, um- Exactly … you know, quite frankly, I, I actually see the capacity to better align people with their responsibilities.
[00:22:59] Chrissy Lee: [00:23:00] Mm-hmm.
[00:23:00] Chip Kispert: Or also be able to get them involved more with their great ideas.
[00:23:05] Chrissy Lee: I absolutely agree. It’s really an opportunity for everyone to grow rather than it being an elimination. I totally
[00:23:12] Chip Kispert: agree. That’s great. Well, Chrissy, uh, thank you for being on the show. If people wanna get in touch with you or learn more about Merit, what’s the best way?
[00:23:20] Chrissy Lee: We have a website obviously, um, Merit Financial Advisors, and we also, um, y- we can be reached through LinkedIn. Um, I think those are the best ways.
[00:23:31] Chip Kispert: That’s fabulous. Thanks for being on the show. Have a great afternoon.
[00:23:35] Thank you so much. Thank you. Bye-bye.
[00:23:38] Chip Kispert: Wow, RJ, I got a lesson in how a, a great firm runs today.
[00:23:45] Chip Kispert: Chrissy was an absolute… Like, listening to her really kinda shed light on, um, how firm, a well-run firm really operates. [00:24:00]
[00:24:00] RJ Malyk: Yeah, and what I picked up, you know, the, the integration of, of, of firms. And, and in my past life I was involved with, uh, companies merging and, uh, they were Not good. I’m, I’m being kind.
[00:24:17] RJ Malyk: They, they were not good, and it created a lot of friction between the remaining people. It became an us versus them, and, and it, it’s not good. So the, what she was talking about, relationships and culture is so important in the integration, and it, it brought me back to the, uh, mergers that I was involved in and how the culture was not good, and it was, it was…
[00:24:40] RJ Malyk: It took well over a year before people started to warm up to work together. For a year, we were f- it was boom, boom, boom, fighting against each other, and, and that’s j- that’s just, i- no one wins when, when it’s like that.
[00:24:56] Chip Kispert: Yeah. So I had a couple takeaways that, that I [00:25:00] really pulled from. One is in the M&A world, that integration, you know, starts well before the closing, and really needs a c- to be differentiated.
[00:25:17] Chip Kispert: It really needs to be focused on education. It really means to be, to make, um, the firm feel comfortable and feel safe. Um, I also loved her comment and, and the program they have on young professionals of merit, and how they’re helping, um, the next generation learn more, um, learn from experiences. Um, and I loved Chrissy’s kind of, her response right at the end where she said, says, “And we can learn from them.”
[00:25:56] Chip Kispert: And I think that really is one of those cultural [00:26:00] drivers. And then she had a quote that kind of stuck in my mind that I really, really liked, and it was, “Trust is earned person to person, not machine to person.” And I think a lot of, of wealth firms get stuck in that machine to person, while it’s really person to person.
[00:26:26] RJ Malyk: Absolutely. It, it’s so important to have those personal relationships because that’s, I guess, you know, this is a, uh, a trite comment, but it, it’s the glue that, that holds the company together.
[00:26:40] Chip Kispert: And as I close, I wanna share my favorite quote as I do every show Be curious, not judgmental. This is Chip Kispert wishing you well until our next edition of the Beacon One Percent Better Every Day podcast.
